The Darwin Method

How to build a private practice in India, in nine parts. A practice grows like a plant, not a ladder: Roots (who you're allowed to be and who you serve), Reach (how the right people find, trust and book you), Run (how it runs, earns and lasts). Endure holds it up; when you're full, it branches.

A practice is a whole, not a to-do list. Change one part and every other part moves: undercharge, and you take more clients; take more clients, and your notes, sleep and care slip. Get the whole picture right, and each part makes the next one easier. See the whole picture.

Ground

“Am I allowed, am I protected, am I set up?”

Tools: The Scope Map + the Setup Stack

  • Title: use only the title your qualification and registration allow. “Clinical psychologist” needs RCI registration.
  • Scope: one honest sentence on your site — “I offer counselling for adults. I don't diagnose or prescribe, and I'll refer you when that's needed.”
  • Data: under the DPDP Act 2023 and the 2025 Rules, practitioners become Data Fiduciaries — notice, consent, safeguards, breach reporting, retention — from about May 2027.
  • Online: consent that covers online work, an emergency plan per client, a private fixed space, a secure platform.
  • The Setup Stack, in order: a business identity (most start as a sole proprietorship + free Udyam registration; LLP or Pvt Ltd only when you hire, raise money or build a product) → business bank account and UPI → numbered invoices → GST once you cross the threshold (generally ₹20 lakh) → indemnity insurance → consent, privacy notice, emergency protocol, referral list → for builders: DPIIT recognition and a trademark.

Niche

“Who exactly do I help, with what?”

Tool: One Person, One Problem, One Promise

  • “I help ___ with ___ so they can ___.”
  • Find it where three circles overlap: your evidence (who you've helped or trained with most), your energy (who you look forward to seeing), their demand (what people search for, DM about or pay for).
  • Three tests: a stranger could repeat it; the right person says “that's me”; you can show proof.
  • Niches that work in India: first-job corporate anxiety, exam families, “log kya kahenge” vs personal choice, NRI clients across time zones, men who won't call it therapy, new mothers returning to work, queer-affirming counselling.
  • A niche is a door, not a cage: it's where people find you first. You can still see others.

Number

“What must I charge, and how many people can I see?”

Tools: The Fee Floor · the 20 Ceiling · One-in-Ten · the Fee Script

  • The Fee Floor = (take-home + practice costs + tax set-aside per month) × 12 ÷ (sessions a week × working weeks × (1 − no-show rate)). Example: ₹75,000 a month, 15 sessions a week, 44 weeks, 10% no-shows → 594 sessions → ₹1,500.
  • What people miss: you work 44 weeks, not 52 (about ₹100 a session); no-shows; and 5–7 unpaid hours a week of notes and admin, already inside the floor.
  • The 20 Ceiling: sharp hours a day ÷ (session + a 15-minute reset) × clinical days. Decide it before the diary does.
  • Three packages so people choose which, not whether: single, 4 sessions, monthly. One-in-Ten: about one slot in ten at a reduced fee, decided in advance.
  • The Fee Script: “My fee is ₹1,500 for a 50-minute session.” Then stop talking. Raise fees for new clients first; existing clients get 60 days' written notice.
🛠 You build: A price sheet with three packages + a concession policy🌱 Darwin Day 2 · Earn📄 One-pager: comment FEE on @tanujsuthar.studio

Brand

“When someone finds me, do they trust me in ten seconds?”

Tools: The Trust Stack · the Home Page Formula · AI Findability

  • The Trust Stack, in the order a stranger checks: a real photo · who you help in one line · title and scope, honestly · proof (training, years, press, named testimonials from non-clients) · one next step · fees, or “from ₹__”.
  • The Home Page Formula: headline = their problem in their words · your promise · a button · “Is this you?” · how you work · about · fees and FAQ · the button again.
  • AI Findability: a Google Business Profile · the same one-sentence bio everywhere · one page per problem with a short answer at the top · FAQ and schema · an llms.txt summary · third-party mentions.
  • Your own name beats a clever brand name for a solo practice. Two fonts, three colours, forever.

Signal

“How will the right people find me?”

Tools: The Three Signals · the Referral Five · the Content Engine · the Press Pitch

  • Search (people looking today), Stories (people who'll need you later), Referrals (people who send you people).
  • The Referral Five: a doctor or psychiatrist, a school or college counsellor, an HR/EAP contact, a lawyer or coach, a therapist whose diary is full.
  • The Content Engine: Hook (their pain, their words) → Proof → Story (only the part that proves it) → Rule → one action. Then repurpose. The test: if I deleted the story, would they still learn something?
  • Ethics: teach, don't diagnose; never a client story; no cure promises; one clear action.
🛠 You build: A 30-day content calendar, 3 hooks, 1 script and a Referral Five list🌱 Darwin Day 3 · Grow📄 One-pager: comment REFER on @tanujsuthar.studio

Door

“How does an enquiry become a first session?”

Tools: The Warm Door · the Four-Hour Rule · the Door Numbers

  • The Warm Door, a 15-minute call: Listen (6–7 min) · Reflect (2) · Path (3) · Fee and next step (2): state the fee once and offer two specific slots.
  • If asked whether it's negotiable: “I keep a few reduced-fee slots each month. I'll check whether one is free.”
  • The Four-Hour Rule: reply to every enquiry within four working hours. Speed beats eloquence.
  • Door Numbers: enquiries → calls (60%+) · calls → first sessions (40–60%) · first → third session.

Room

“How do I deliver, document and end well?”

Tool: The Session System

  • Five habits: consent first · five-minute notes, the same day · records you control (encrypted, a retention period, never personal chats or cloud AI) · outcomes you can see · endings on purpose.
  • The DPDP Pack: a data map, a notice, separate consents, a retention schedule, a breach plan, guardian consent for minors, and a way to handle client requests.
🛠 You build: Your weekly operating system + a consent and DPDP pack🌱 Darwin Day 4 · Systems📄 One-pager: comment NOTES on @tanujsuthar.studio

Reserve

“Where does the money go, and what's left?”

Tools: The Four Pots · the Money Day

  • Business (every rupee lands here) · Tax (a fixed % moved the day money arrives) · Reserve (build to three months of costs) · You (a fixed monthly salary). Raises come from the Reserve, not from hope.
  • The Money Day: the 1st of every month, 30 minutes — move the pots, compare income with Floor × sessions, file invoices, note one decision.
  • Ask a CA about your tax regime and GST position.
🛠 You build: Your money map🌱 Darwin Day 2 · Earn📄 One-pager: comment POTS on @tanujsuthar.studio

Engine

“What can tools and AI do, so I don't have to?”

Tools: The Private AI Rule · the AI Stack · Automation with a Human Yes

  • The Private AI Rule: client data never goes into cloud AI — not names, not notes, not “anonymised” stories (age + city + job is identifiable).
  • The AI Stack: research (AI summarises, you check) · writing (AI drafts in your voice, you own facts and stories) · planning (a week sized to your energy) · admin (you approve before anything is sent) · private work (offline AI on your own laptop).
  • Automation with a Human Yes: automate reminders, invoices, scheduling and repurposing; never clinical decisions or unreviewed client messages.

Endure

“How do I last?”

Tools: Suthar's Law · the Bad-Week Plan · the Three Signs

  • Suthar's Law: if you think you can't do it, do it anyway — then log it as evidence. Confidence follows action.
  • The Three Signs of burnout: exhaustion · distance from the work · “I'm not good at this any more”. Burnout is information, not a verdict.
  • The Bad-Week Plan: decide now what you drop when a week goes wrong — content first, admin second, never sleep.
  • Your own support (supervision, your own therapy) lives inside your Fee Floor. Not a crisis service: Tele-MANAS 14416, free, 24/7.

The Ceiling and the Three Branches

“I'm full. Now what?”

Tools: Deepen · Widen · Multiply

  • The Ceiling: at your 20 Ceiling for six weeks, turning away three or more enquiries a week.
  • Deepen: fewer clients, a deeper specialism, a higher fee. Widen: associates, a team, a clinic — hire when you're 85%+ full for six weeks; contracts, supervision and DPDP roles first. Multiply: teaching, products, workshops, institutions, a startup.
  • Validate before you build: interview 10 buyers → pre-sell a pilot → then record. Register a company only when there's a product. Trademark the name.
